## Cold email used to work. Now it mostly doesn't.

A few years ago you could write a decent cold email, send a few hundred a week, and book real meetings. That math is broken.

Here's what changed: AI made it free to write, personalize, and send unlimited outreach. So everyone did. The average buyer now gets a flood of "personalized" emails a week, all following the same template, and they've learned to tune out the entire channel. Reply rates that used to sit at 5-10% are now well under 1%.

You can feel it. You're sending more and hearing back less.

### The one thing AI can't fake

AI can write the email. It can guess the pain point. It can spin up a thousand variations before lunch. The one thing it cannot manufacture is a real relationship - someone the buyer actually knows and trusts, vouching for you.

That's the signal that still cuts through, precisely because everything else is now cheap and fake.

### Warm intros are the channel that still converts

A warm introduction is when someone who knows both people connects you, instead of you showing up cold. Because the trust carries over, the numbers look nothing like cold outbound:

- Warm intros get replies around **30-40%** of the time.
- Cold outreach now sits **under 1%**.
- Intros also close faster and churn less, because the relationship was there from day one.

Same buyer. Completely different outcome. The difference is whether you arrived as a stranger or as "a friend of a friend."

### "But warm intros don't scale"

This is the real objection, and it used to be true. Finding who could introduce you meant digging through LinkedIn by hand, one connection at a time, hoping you'd remember who knew whom. Nobody has time for that across a whole target list.

That's the part that changed. Your network isn't just your contacts - it's your whole team's, plus your investors', advisors', and customers'. Combined, that's hundreds of thousands of relationships, and somewhere in there is a warm path to almost every account you care about. The only reason you weren't using it is that no one could map it by hand.

### How to actually do it

1. **Start with your target list.** The same accounts you'd have cold-emailed.
2. **Map every warm path to them** across your team and network, scored by real relationship strength - so you know who can actually get you in, not just who shares a random mutual.
3. **Ask the right person for the intro.** One specific, easy ask beats fifty cold emails.
4. **Track it like a channel**, not a one-off favor - so warm intros become repeatable, not lucky.

## Start with the paths you already have

Cold email isn't coming back. But the meetings are still there - they're just sitting one introduction away, inside a network you already have.
